Making a circular business plan that is effective.




To avoid costly errors caused by unrealistic beliefs, a thorough knowledge of the market and the product is essential.

Labels like “sustainable,” “eco-friendly,” and “green” have long been easy to sell. “Circular economy” joined their ranks when it debuted during the World Economic Forum 2012. While similar concepts were studied as early as the 1970s and 1980s, claims made from the world of consulting that a shift to a circular economic system could be beneficial to both consumers and manufacturers were a hit with businesses and decision-makers.

However, despite the excitement, however, in 2021, the world’s economy was only 8.6 percent circular. Circular economy initiatives have been restricted to small-scale projects. Though companies may theoretically boost profits by capturing the value of goods that would otherwise be wasted, circularity doesn’t always bring more sustainable results. In addition, a study of European professionals revealed that the lower levels of circularity in our current world are attributed to a lack of attention and interest and businesses’ hesitation since the profits aren’t immediately evident.

A glitzy but often misunderstood label

In reality, businesses often do not know how they can overcome these challenges to create a financially sustainable and sustainable model for business. They tend to undervalue the steps involved in transitioning to a circular model of business. Making the transition to becoming “circular” is nowhere as straightforward as cutting down, reusing manufacturing, recycling, and remanufacturing.

In our research on the development of circular business strategies, my co-authors* and I traced the seven-year journeys that led to Gorenje, a substantial white goods manufacturer, as it created a new business model that incorporated washing machines into its operations. The change from selling washing machines to leasing machines was not just an issue of design. It also required a review of the processes that range from customer relationships to returning logistics, remanufacturing methods, service agreements, etc.

The first study of a longitudinal nature on the process of developing circular business models offers concrete insights into the challenges that a business faces in the real world. It illustrates the range of knowledge and the numerous iterations needed to develop an approach to business that can be attractive for both the company and consumers. Additionally, the research study gives a complete view of the opportunities and obstacles.


Like most other large European white goods manufacturers, Gorenje has been operating in an almost linear take-make-use-dispose system. With a circular business model, the company would control its products and lease them to customers, who would then take them back after the lease to be reused, as well as refurbishment, remanufactured, or recycling. In the Gorenje case, it was a transition away from selling washing machines to repeat leases, with remanufacturing in between.

To better understand the environment and business, To understand the business its environment, we organized workshops with professionals and managers from various departments like business strategy, research and development marketing, aftersales service, and product design. We designed a straightforward analytical model and then fed it with data collected during the workshops. It estimated the expenses and the profits of leasing washing machines versus selling and the total cost to consumers for both leasing and sales situations.

Following the meetings, the multidisciplinary working group discussed the findings of the scenarios they had created and identified problems, explored options for solutions, aligned the various positions, and modified plans in line with the results. The new data was then gathered to develop recent profit calculation calculations used in subsequent evaluations in various design-discuss-adapts.

With its intricacies, the general macroeconomic claims that a circular economy could help cut down on consumption of resources and encourage growth in the economy – through actual, but they proved not much help for a business trying to create a sustainable model.

Gorenje decided to switch to a more sustainable and profitable, circular business model that was different from its traditional sales model. The original idea was to prolong the life of washing machines that are in use using leases for one or more times. This could reduce the energy needed to create new equipment, resulting in lower costs and less environmental impact. This was the idea behind the study.

In actuality, the cost structures based on circular models are usually not apparent. Businesses require time to be aware, for instance, that a spare component is now a cost rather than revenue. When leasing is a model, the fees and payments spread over a longer time frame. Pilots or field tests to confirm remanufacturing costs or leasing revenues in later cycles may take several years to complete. Cost estimations for the initial phase can require years to establish and are the most crucial factor to consider. One of Gorenje’s project management team members said, “If we have a great idea that is not economically feasible, then we will stop here.”

The acceptance of consumers and their willingness to pay for it adds complexity to cost-related considerations. While leasing can be convenient and minimizes the risk of having to handle or pay for the failure of machines, Consumers ultimately make their decision based on cost. The total cost to the consumer for leasing must not be (much) higher than the cost of the selling model. This is typically the topmost threshold of the total cost for providing this service to its clients. In the end, businesses must evaluate both value and profitability for their customers to determine the feasibility of circular business models.

The transition from the “perfect” world to the real world

Gorenje’s first concept of circular business models and its subsequent versions included different assumptions: the customer will return to the manufacturer after the lease period in good shape and be able to pay all fees quickly; premium models could easily be remanufactured and leased to the lower and mid-end segment of the market; and, consumers are willing to hire a washing machine from the beginning (if the cost is fair).

However, incorrect assumptions can result in an unanticipated repair and administrative costs or perhaps even lost revenues. Throughout repeated tests, Gorenje questioned some assumptions through data and simulated future scenarios because verification is challenging without the models proposed (more than ten years) operating as they should. After seven years, the business came up with an appealing circular business model but not before reversing the most fundamental assumptions regarding its customers and products.

In addition, the success of leasing businesses is contingent on the durability of the product and maintenance costs. Gorenje’s current washing machine models were designed for a specific number of washing cycles which was less than the amount required for leases with multiple leases. A circular business model could fundamentally alter how revenue is generated, but it would also necessitate an entirely new approach to the product’s design. Gorenje required a more robust quality washing machine that would last longer and needs fewer repairs. It needed to be a machine designed explicitly for remanufacturing.

In addition, Gorenje decided to rule from leasing machines for washing to consumers due to expensive costs and possibly the lack of customer acceptance and willingness to pay. Instead, to optimize the supply chain and contain costs, it decided to target B2B customers such as hotels, restaurants, and hospitals, which tend to be more functionality-oriented and less concerned with aesthetics or product age. A new segment of customers was created.

Uncertainty and confusion: making sense

Beyond crucial strategic decisions regarding products and the customers they serve, Gorenje also had to examine the actions of competitors and suppliers, finance (cash flows), the law, and other factors. Looking at the best way to practice the business model revealed more unexpected expenses and risks.

But, it’s not completely difficult to comprehend the uncertainties. For a start, business owners can initial evaluation to determine if they possess the essential elements for a sustainable circular business model. This includes access to goods, the capacity to realize the value of the valuable product to the customer, and the possibility of manufacturing processes for remanufacturing.
